Converting from Oil Heat: What the Process Actually Involves
Leaving oil behind is one of the most common projects we do. The realistic sequence, the decisions along the way, and what to do about the old tank.

A lot of New Hampshire houses still run on oil, and a lot of those owners are tired of it. Deliveries to schedule, a tank to worry about, prices that move for reasons nobody can explain, and a fuel that has to physically arrive at your house in winter.
Here is what leaving actually looks like.
Decide what you are going to instead
Three realistic paths.
Full heat pump conversion. The oil system comes out and heat pumps handle everything. Lowest operating cost in most cases, and no fuel deliveries ever again. Requires that your house can support it, which mostly means insulation and a properly sized system.
Hybrid. Add heat pumps, keep the oil system as backup for the coldest stretches. Heat pumps carry most of the season, the furnace or boiler picks up the extremes. More equipment to maintain and a higher up front cost, but you keep a fuel burning backup, which matters to people on rural properties where outages run long.
Different fuel. Propane or natural gas if it is available on your street. Simpler swap conceptually, still a delivery relationship on propane.
Which one is right depends on the house more than on preference. Which brings us to the part people want to skip.
Get the envelope looked at first
I say this in almost every article and I will keep saying it. The condition of your insulation and air sealing determines whether a heat pump conversion goes well or goes badly.
A leaky house with an uninsulated attic will drive a heat pump onto backup electric heat repeatedly, and backup electric heat is expensive. The same house, air sealed and insulated, might need noticeably smaller equipment and run on the heat pump alone almost all winter.
Money spent on the envelope before the equipment reduces the equipment you need to buy. It is the only part of this where spending less later is a direct result of spending some now.
Work out what you are actually spending now
Pull twelve months of oil bills. Not one, twelve, and ideally two years so you can see a mild winter against a cold one.
We want gallons, not just dollars, because dollars move with the market and gallons tell us about your house. From gallons plus a reasonable efficiency assumption for your current equipment, we can estimate your actual heat load and compare operating costs honestly.
Anybody who tells you what you will save without asking for your usage history is guessing.
The distribution question
If you have ducts in decent shape, a ducted heat pump is a clean swap. Same registers, same feel, different equipment in the basement. We will check whether the existing duct can handle heat pump airflow, which is typically higher than what an oil furnace needed, and that occasionally means duct modifications.
If you have hot water baseboard, there are no ducts to reuse. Options are ductless mini split heads, or an air to water heat pump feeding your existing baseboard, though that last one wants low temperature emitters to work well and standard baseboard is sized for hot water. Most of these projects land on mini splits.
Mixed systems are common and fine. Ducted where ducts exist, a head or two where they do not.
Electrical
Worth flagging early because it surprises people. Heat pumps and especially backup electric heat need electrical capacity. Older houses on a 100 amp service sometimes need a service upgrade, and that is a separate trade, a utility scheduling dependency, and a real line item.
We check the panel on the first visit so it is in the quote rather than a surprise in week three.
The old tank
Do not forget this one.
An indoor tank needs to be professionally pumped out and removed. An outdoor or buried tank is a bigger job with environmental considerations, and buried tanks in particular can involve testing and, if there has been a leak, remediation that dwarfs the cost of the heating project.
If you have a buried tank, find out its condition before you plan anything else. That single item can change the whole budget.
Rebates and incentives
There are efficiency programs in New Hampshire and federal incentives that have applied to this kind of work. What is available, how much, and what qualifies all change, sometimes annually.
I am deliberately not printing numbers here, because a number in an article that somebody reads two years later is worse than no number. Ask us what is current when you are actually doing the project, and verify with the program directly. Some incentives require pre approval before work begins, which is an easy thing to lose out on by moving too fast.
Rough sequence
- Energy assessment on the envelope, do the sealing and insulation work that makes sense
- Twelve months of fuel history assembled
- Load calculation on the improved house
- System design and quotes, including electrical
- Confirm current incentives and any pre approval requirements
- Install
- Tank removal
- Commissioning, and get shown how to actually run the thing
That last step matters more than people think. Heat pumps reward being left alone at a steady setpoint and punish aggressive setbacks. A ten minute walkthrough at the end saves a confusing first winter.
